Challenge 

A non-profit player with a key role in the railway and transport sector faced significant challenges that impacted its operational efficiency and strategic alignment. One of the primary issues was the reliance on a single IT service provider which resulted in inefficiencies and elevated costs. The organisation's IT infrastructure was outdated, hampering its ability to meet modern business needs and respond effectively to stakeholder demands.

By conducting a comprehensive IT assessment, the company aimed to identify gaps in its current setup and establish a roadmap for a more robust, scalable, and efficient IT infrastructure that aligns with its strategic objectives. 

BDO’s Tailored Approach & Solutions

To effectively address the organisation’s specific needs, BDO employed a structured and comprehensive methodology during the IT assessment. 

This approach included stakeholder interviews, document analysis, and legal reviews, enabling us to gather insights from various perspectives. Over a month-long process, we conducted approximately a dozen interviews with key stakeholders, utilising a four-layer framework model that encompassed business, data, application, and technology layers. This ensured a thorough analysis of both high-level strategies and detailed technical components. 

By cross-referencing information from stakeholder interviews with internal documents and legal analyses, we validated our findings and provided a robust depiction of the current IT landscape. This multifaceted approach not only identified inefficiencies and risks but also highlighted opportunities for improvement. 

In response to the challenges mentioned above, we proposed a series of tailored solutions:

  • the modernisation of IT infrastructure,  
  • enhancement of data governance practices, 
  • the development of user-friendly applications. 

Our recommendations focused on aligning IT operations with strategic objectives, ensuring that the solutions are not only effective but also sustainable in the long term. 

Moreover, our proposed solutions included innovative elements such as transitioning to cloud-based infrastructure and implementing centralised reporting systems. These initiatives are designed to improve data accuracy, streamline operations, and enhance overall security. By aligning our solutions with the organisation's strategic goals, we aimed to empower the organisation to achieve operational excellence and drive future growth effectively. 

Impact & Results

The implementation of BDO's tailored assessment yielded significant insights into the organisation's IT landscape, highlighting several critical areas for improvement. The comprehensive evaluation revealed inefficiencies across various layers of the IT ecosystem, including governance, data management, application performance, and technology infrastructure. 

One of the key outcomes was the identification of high-priority actions necessary to enhance IT operations. The assessment utilised a benefit/effort matrix to prioritise these actions, allowing the company to focus on the most impactful changes first. For instance, the need to modernise the IT infrastructure and improve security practices were flagged as immediate priorities, addressing governance gaps that had previously hindered operational effectiveness. Additionally, the assessment pointed out the necessity for a redevelopment of the member portal, which was deemed urgent due to its critical role in supporting business needs.

This prioritisation ensured that the organisation could allocate resources effectively to areas that would yield the highest return on investment. 

The evaluation uncovered specific cost optimisation opportunities, such as the need to review contracts associated with recurring expenses, which could lead to significant savings. By identifying these areas, BDO provided the company with a clear roadmap for enhancing IT governance.
